As a manager, you are judged by how well you lead and supervise others. For high achievers this can be a very tough transition because you are being evaluated by how well others do their job and not just your own specific job skills. Imagine an excellent salesperson who gets promoted to sales management. All of a sudden, the fact that s/he is an excellent salesperson is not what they’re being judged upon.

It’s easy to overlook the role you play in the quality of your team’s feedback. If you literally ask them to “share your thoughts” about a process, situation, or issue, it will be hard to know whether they’ve offered their best ideas.

I recently got knifed by one of my direct reports. She’s always complaining about something and not stepping up to the plate. We’ve had many conversations about what I expect from her but it seems to be falling on deaf ears. Now she’s gone behind my back and complained to senior management. What should I do? Answer:

I understand how hurtful her behavior is, but characterizing it as “knifing you” is counterproductive. Instead, think of her behavior in a more neutral way so that you can react appropriately. Maybe it’s something like, “She clearly doesn’t feel heard.”
